How was 5 damage enough to drop him to 0 HP? The bard in my campaign, who literally has 3 CONSTITUTION, has a maximum HP of 7.

Also, I did successfully surprise people.
So everyone but Heat and Erevan (I think) gets their first turn skipped.

 

How do you know that ? I didn't see any roll about it, and I don't remember doing a save

 

No saves for surprises in combat.
At the start of battle, if say, someone sneaks up on you and attacks, it's a Surprise. There are other ways this can happen, but that's the main one. Anybody who is Surprised, or say startled, or jumped at the beginning of a battle cannot do anything on their first turn, and cannot use reactions until that turn is over.

 

That doesn't really apply here, though. You initiated combat, using your turn to attack. The rest of us could not immediately act because we were surprised. Now initiative plays out as normal.

And you can surprise someone, if he doesn't know what you are going to do, here, we know that you were going to do something.

How did they almost get TPKed by 3 goblins? Lucky/unlucky rolls? Utter stupidity on the party's part? The goblins having an advantageous situation (like dropping down lava on the party)?

Yeah, because I thought my turn might land before him, or I’d get an extra one before surprise, so I can Silence the area.

 

Really good rolls on the parts of the goblins, not so good on the part of the players

Also, during the last boss fight before we ended, 3 NAT 1s in a row

 

Hopefully, Elemental can get off a Chromatic Orb first.
